How fiber moves through a complex global network—and where inefficiencies persist.

Cotton remains the world's most-worn natural fiber, yet most people never see the journey their shirt takes before it reaches a store hanger.

The supply chain spans continents, involves dozens of intermediaries, and operates on razor-thin margins that shape everything from farmer income to garment pricing.

Understanding how cotton moves through this system reveals where transparency gaps exist and why reform efforts keep stalling.

Farm to gin: the first stage

Cotton farming concentrates in a handful of countries—India, China, the United States, and Pakistan account for roughly 75% of global production.

Small-holder farmers in India and sub-Saharan Africa operate on notoriously tight margins, often dependent on input loans they struggle to repay.

Once harvested, raw cotton bolls move to a gin—a facility that separates fiber from seed. This local processing step can happen near the farm or hundreds of miles away.

Ginning removes roughly 65% of the cotton's weight but adds significant infrastructure costs, which consolidates market power into the hands of larger gin operators.

Spinning mills convert cotton fiber into yarn, a stage where much of the value is added and where labor practices vary widely.

Spinning and weaving: value concentration

After ginning, raw fiber (called lint) moves to spinning mills that transform it into yarn. This is where significant margin lives—and where supply-chain opacity often deepens.

Major spinning hubs cluster in India, Pakistan, China, and Vietnam. Mills buy lint on the open market, convert it, then sell yarn to weavers or knit factories.

A single spinning mill might source cotton from dozens of gins across multiple countries, making traceability nearly impossible without deliberate documentation.

Weaving and knitting mills convert yarn into greige fabric (unfinished cloth), another stage where intermediaries multiply and price markups accumulate.

Processing and dyeing: environmental pinch points

Greige fabric is chemically processed—scoured, bleached, dyed, and finished—to become retail-ready material. This finishing stage consumes enormous quantities of water and chemicals.

The UN estimates that textile dyeing ranks second globally in water pollution, with much of that load concentrated in South and Southeast Asia.

Finished fabric then fragments across dozens of cut-make-trim facilities, warehouses, and distribution hubs before reaching a brand or retailer.

Five weak points in cotton logistics

1. Farmer leverage

Small-holders sell to local middlemen with little price negotiation power. Debt cycles often lock farmers into multi-year arrangements at unfavorable terms.

2. Ginning consolidation

Few large operators control processing in most regions, creating bottlenecks and reducing competition for fiber quality.

3. Spinning mill transparency

Mills rarely track fiber origin past their immediate supplier. Commingling of cotton from multiple sources erases traceability.

4. Environmental regulation gaps

Finishing facilities in developing economies operate with minimal wastewater oversight, externalizing pollution costs.

5. Inventory fragmentation

Finished goods scatter across warehouses, making demand forecasting unreliable and driving excess stock or stockouts.

Certification efforts

Organizations like the Better Cotton Initiative promote audited farms and mills, but certified cotton still represents only ~20% of global supply—a ceiling that has held steady for over a decade.

Why reform moves slowly

Digitizing the cotton chain requires adoption across fragmented supply partners with little shared incentive.

Margin pressures mean most operators resist cost-adding transparency measures unless buyers demand and fund them directly.

Geopolitical tensions and tariffs create routing unpredictability, discouraging long-term infrastructure investment.

Many brands prefer flexibility over full traceability—knowing every farm origin constrains sourcing options and raises costs.

The path forward

Cotton supply chains will continue to fragment unless major retailers and mills commit to shared infrastructure and data standards.

2026 may mark a turning point: younger consumers demand transparency, and digital tools are finally cheap enough to deploy at scale.

Real change hinges not on certification schemes alone but on whether dominant buyers are willing to pay a premium for, and commit to, fully traceable fiber.
